Why your brand is stuck at €100K per month

Your ads are running. Your Shopify dashboard shows solid numbers. And somewhere between €80K and €120K per month, the growth flattens out. Not because the product is worse. Not because the market is saturated. But because the strategy that got you here is not the strategy that will take you further.
This is the conversation we have every week with founders who feel stuck. And the pattern is always the same.
Why €100K is so often the ceiling
The ceiling is not accidental. It is the point where the simple growth levers are exhausted and you need a fundamentally different approach to keep moving.
These are the five reasons brands get stuck here:
Ads start to saturate. Your audience has seen your ads dozens of times. CPM rises, CTR drops, ROAS drops. Pushing more budget into the same campaign structure and ads accelerates the problem rather than solving it.
The landing page is not converting. 97% of your audience is not ready to buy on first contact. If you send them straight to a product page built for people who are already convinced, you lose them before they even start.
The offer is too thin. One flagship product works well until €100K. Beyond that, you need bundles, upsells, entry products and subscriptions to raise average order value and protect your margin.
There is no strategy for new customers. Many brands keep cycling through the same warm audiences. Retargeting feels efficient because the ROAS looks good, but you are not really growing. You are just harvesting what was already there.
Your measurement is broken. Meta reports a 4.5 ROAS. Google reports 3.8. They are both claiming the same traffic. Without the right measurement infrastructure, you are making decisions based on misleading data.
What the brands that break through actually do differently
The step from €100K to €500K per month is not a linear progression. It requires a fundamentally different way of thinking about your growth.
These are the shifts we consistently see in brands that make it:
They build a structural system for new customer acquisition instead of relying on warm audiences.
They actively test new offers and combinations instead of always selling the same product in the same way.
They optimize the full customer journey, from ad to landing page to product page, instead of only the ad itself.
They measure on MER, NC-ROAS and contribution margin instead of the inflated platform ROAS.
They think about product expansion or improvement, untapped audiences and new channels.
Concrete steps you can take today
1. Measure your new customer acquisition. Calculate what percentage of your revenue over the last three months came from people who had never bought from you before. If that number is below 40%, there is a structural problem with your growth strategy.
2. Analyze what happens after the click. Look in Google Analytics or Triple Whale at how many people click versus how many actually buy. Is your conversion rate below 2%? Then the page after the click is your biggest bottleneck, not the ad.
3. Look critically at your offer. Do you have a low-threshold entry product? A bundle that increases order value? A subscription option? If you have not tested these kinds of offer structures yet, there is a significant untapped growth opportunity sitting right there.
4. Fix your measurement infrastructure. Stop blindly trusting platform ROAS. Calculate your MER and NC-ROAS every week. Those are the numbers that tell you whether your brand is actually growing or just recycling revenue.
The bottom line
The €100K ceiling is not an endpoint. It is a signal that your current approach has done what it could do and that it is time for a different strategy.
The brands that understand this and switch gears in time are the ones we see two years later at €500K, €1M or more per month. The brands that keep doing what they always did stay exactly where they are.
